you could try a hold your breath contest , either above ground or underwater. if water is available during the contest you could try a dive and retrieve coins or tokens for a prize for the most gathered in one breath. if it's at the beach there could be a sandcastle making contest for beauty (judged by everyone) or originality.if there is access to water try a teamed relay pass a 12 inch ball over and under blindfolded would add a note of laughter and fun,how many times can your team go through the whole team in a timed race. if the event is in a pool try a stand on one foot contest , last person standing gets a prize..the biggest thing is start these things at a very strict time so when the main event gets down to the nitty gritty the people are back to where they need to be as spectators. oh and the more people you have to share ideas and to help set this up the better..
